The transition that left many businesses with broken analytics

Universal Analytics (UA), Google's previous analytics platform, was officially retired on 1 July 2023, replaced entirely by Google Analytics 4 (GA4) which uses a fundamentally different data model. Many Mumbai businesses had GA4 auto-migrated or hastily installed during the transition, often without properly configuring the conversions and events that made their original UA setup useful leaving them with a "working" analytics tool that does not actually measure business outcomes.

What fundamentally changed

The data model: sessions to events

Universal Analytics organised data around "sessions" a visit to your site, with pageviews and interactions nested within that session. GA4 organises data around "events" every interaction (a pageview, a click, a scroll, a form submission) is an individual event, with no inherent session structure unless you build it.

Why this matters practically: In UA, a pageview was automatically tracked and that was largely sufficient for basic reporting. In GA4, "page_view" is just one event among many, and the events that actually indicate business value (form submissions, button clicks, purchases) must be explicitly configured they are not automatic.

Conversions became "Key Events"

In UA, "Goals" were set up to track conversions relatively straightforward, often through a simple destination URL match (e.g., reaching a thank-you page). In GA4, you mark specific events as "Key Events," which requires the event itself to be properly firing first. This is the step most incomplete GA4 setups skip events exist but are never marked as Key Events, so GA4 never reports them as conversions.

Cross-device and cross-platform tracking

GA4 was built to track users across websites and apps in a single property, using a more privacy-conscious approach to user identification. For most Mumbai SMBs without a mobile app, this matters less directly, but it does mean GA4's underlying architecture is more complex than UA's was part of why default installations often miss the configuration that made UA simple to use out of the box.

Reporting interface and learning curve

GA4's interface is significantly different from UA's different report names, different navigation, and a steeper learning curve for business owners and marketers who were comfortable with UA's familiar reports. This contributed to many businesses either avoiding their analytics entirely post-migration or relying on a default, unconfigured view that does not show what matters.

What Mumbai businesses commonly lost in the transition

Historical data continuity. UA and GA4 are separate data stores UA's historical data did not automatically transfer into GA4. Businesses that did not export their UA data before the July 2023 shutdown lost access to years of historical comparison data.

Working conversion tracking. Many sites had GA4 technically "installed" (the tracking code present) but never had Key Events configured meaning the GA4 property has been collecting pageview data for years with zero record of actual conversions.

Familiar reporting. Even where data is technically present, many business owners stopped checking analytics altogether because the new interface was unfamiliar, leading to a period of flying blind on marketing performance.

What to check if you suspect your GA4 setup is incomplete

Go to Admin ? Events. Do you see events beyond "page_view," "session_start," and "first_visit"? If form submissions, WhatsApp clicks, or purchases are not listed, they are not being tracked. Go to Admin ? Conversions (or "Key Events" in newer interfaces). Are your actual business conversions (not just page views) listed here? If not, your analytics has never told you what you actually need to know.

Frequently asked questions

No fixing the configuration today starts accurate tracking from today forward. The historical gap cannot be recovered, but every month going forward with correct tracking is valuable, and the sooner it is fixed, the sooner decisions can be based on real data.

If you exported it before the shutdown, it remains useful for historical year-over-year comparison once you have enough GA4 history to compare against. If it was not exported, it is permanently inaccessible through Google's interface.

It is different, not worse GA4's event-based model is more flexible and better suited to modern, multi-channel customer journeys. The complaint most businesses have is really about incomplete configuration, not the platform itself.
